What is monetization?

Monetization is the strategy and set of methods by which a product generates revenue from its user base — typically advertising, in-app purchases, subscriptions, or a combination.

The models

  • Advertising. Revenue from third parties for access to attention. No user payment, so it scales with reach rather than with willingness to pay.
  • In-app purchase. Users buy goods, features or currency. Highly concentrated revenue — a small minority typically produces most of it.
  • Subscription. Recurring payment for access. Predictable and demanding: value must be delivered continuously or churn compounds.
  • Transactional or commission. Revenue as a share of what the product enables.
  • Hybrid. Most mature products end here, usually advertising on a free tier with a paid tier above it.

Choosing between them

The decision follows from usage shape and willingness to pay rather than from preference.

High-frequency, low-intensity usage with broad appeal suits advertising: many sessions, low individual value, no payment friction. Low-frequency, high-value usage suits direct payment, because there is not enough attention to sell and the value per use is high enough to charge for.

The mistake worth avoiding is choosing on revenue potential alone. Advertising on a product whose value depends on trust or focus can damage the thing generating the audience — which is the central tension for AI assistants.

Monetizing AI products

AI applications face a harder version of the trade-off than most, for two reasons.

First, inference costs money per use, so a free tier has real marginal cost rather than near-zero. Growth without monetisation is genuinely expensive — see unit economics.

Second, the product's value rests on the user believing the output is not for sale. Advertising that appears to influence answers destroys the asset. This is why AI monetisation converges on strict eligibility rules, low ad density and hard separation between answer and placement — see prompt inventory.

Common questions

Can I run both ads and subscriptions?

Yes, and it is the most common mature structure: advertising on the free tier, an ad-free paid tier above it. The design question is whether advertising is annoying enough to drive upgrades without being annoying enough to drive churn.

When should an AI app start monetizing?

Earlier than most founders expect, because inference costs accrue from day one. Our strategy by stage guide sets out the thresholds.
